So, one of my friends has a charcoal smoker and we plan to smoke our own malt tomorrow to make a smoked porter (half and half apple/cherrywood). How much base malt should we smoke? I was thinking about half of it... is that ok? (4kg (8.82lb) or 36.4% of the grain bill)
I want something really smoky, yet not overpowering...

Yeast: Wyeast 1332 Northwest ale
Yeast Starter: Yes
Batch Size : 40.0L (10.6 USG)
Est. Original Gravity: 1.070 @ 85% efficiency
Est. IBU: 46
Boiling Time (Minutes): 60
Color: 39 SRM

Grain bill
8.5kg (18.74lb) 2-row malt
0.75kg (1.65lb) chocolate malt
0.50kg (1.10lb) caramel 40L
0.50kg (1.10lb) brown malt
0.25kg (0.55lb) black patent
0.50kg (1.10lb) flaked barley

Mash schedule
60 min @ 156*F (68.9*C), single infusion.

Hop schedule
Nugget (homegrown ~12% AA), 2oz @ 60min
Cascade (homegrown ~4.8% AA), 1oz @ 30min
Cascade (homegrown ~4.8% AA), 0.5oz @ 15min
 
I smoke my own malt and usually do the 3/4 of the grain bill but i only smoke the malt for 15 minutes or so stirring every 5 it comes out perfect for me. in your case i would do less than a third for this first one just to gauge how it turns out it will be better to have a less smokey porter your first time than have 10 gallons of undrinkable beer. the apple chips will add a kind of bacon flavor and i have never used cherry with malt but it is awesome on pork so it might be on the same lines as the apple when it comes to the sweeter smoke flavor.
 
I just carbed up 1l of the smoked porter I did about 2 wks ago. I smoked the entire grain bill over about a 70/30 mix of hickory and cherry, and smoked it for 1 hr. I think its pretty good right now, and it should only get better as it gets a bit of conditioning. The smoke isn't subtle, but its not overpowering.
 
I did 1/3 of a grain bill over cherry and it was only noticeable in the aftertaste. I think half is a pretty good start. You can always blend it down with strait porter later on if its to rough.
