Using Frozen Cherries

I recently made a chocolate stout (a recipe I have brewed before) but this time added frozen cherries. I used about 2.5 lbs in the primary and then another 1.5 lbs in the secondary. It's been about 4 weeks now in the bottle and I don't get much, if any, cherry flavor. One problem I am having is this beer tastes a little watered down. I have heard that the ice from the frozen cherries added more water which is the cause of this. Has anyone experienced anything like this when using frozen fruit? If so, what preparation should I be using to keep it from happening? Thanks.
 
What type of cherries did you use? I have gotten the most flavor from sour cherries. Always used them frozen an never had an issue with them diluting the beer flavor.
