    Measure the CONVERSION efficiency. If it's low, you can adjust mash pH, crush, or time. Time is a not always hepful though, as you're racing the enzymes deactivating as well.

    Bag size will if it's too small. Kettle size has a very weak effect on efficiency, as wider kettles will have a higher boil off rate.

    Provide as much recipe detail as available. 1 gal (4qt) per 3.5 puts you at a thickness of 1.14, which is definitely on the thick side but it's not terrible. It may be done for pH reasons, but more likely it's a standard amount they use for all their recipes.

    Converted freezer + kegs. I really don't get conicals, they're big and bulky and hard to move around. Kegs are significantly cheaper, durable, have replaceable parts, can spund, pressure transfer, filter, and use them for kegging.

    I hadn't realized it was restricted to using weight, but it's not too terrible to convert. If gravity is 1.046, which is the relative density in respect to water, then 1 gallon of it weights 1.046 * 8.3304 ~= 8.73 lb. Obviously no idea on how it will influence SRM or anything like that.

    95% mash efficiency is extremely high. I would be skeptical of the measurements if you're used to getting 65%. Can you please provide the recipe and all measurements you took on brewday?
