smoked beers, smoking the grain

Ok, so anyone have any ideas on building a home smoker or an on the fly method of smoking your grains?

I came up with a very crude cold smoker (smoke less than 100 degrees F) that utterly failed and involved a length of dryer exhaust tubing, disposable aluminum pans, and a wad of fiberglass insulation. Basically I used a generic grill to make the smoke and it was piped underneath the grains in a perforated pan and a lid on top. good in theory but:

1. the lay er of grain was too thick
2. not enough smoke volume reached the grain
3. the fiberglass was of concern, it did not burn but its not good eats
