I normally add my sparge water, stir and wait 10 minutes before recirculating 4 litres then drain, this last 3 batches I stirred, recirculated then drained within a few minutes and lost around 5-10% effieciency.

Did you do three batches that day?

Could it be that you also cut back a bit on the stirring as well?

I've tried waiting after stirring and not. I never noticed any difference in efficiency.

Docoction would certainly work if you're not using your kettle as a HLT like I do. Once I go keg based MLT, direct heat will supply the mash out.

I've been messing around will all kinds of batch sparge methods and mash out plus two sparges is the best I can do (86%). I don't wait to drain after I add sparge water. Let it rip.

I'm definitely thinking the quality of the crush could be the big problem here. I get my grain crushed from the LHBS I buy it from, and the last time I mashed, I didn't do a mashout, had a very short batch sparge rest, and still got ~72% efficiency.
